How do I replace the icon for a .exe file?

I created a standard icon using an icon editor and thought it would be
a snap to replace the icon for a .exe file I have with the new one.
It's not. Replacing folder or shortcut icons is easy, but not so with
..exes.

I downloaded the freeware "resource hacker" program, which has been
widely recommended for this task, but can't get it to do what I want
(replace the existing icon with one of my own creation).

Could someone please post, step-by-step, how to do a .exe icon
replacement, either using standard stuff from Windows, or using
Resource Hacker, or using some other freeware program?

It migh help to know why it must be the EXE icon that's changed. eg why you
can't just create a shortcut and use the icon you want to use?

Just an aesthetic thing. I did a musical slide show that plays as an
exe, and I'd like to have an icon on the exe itself that fits what the
show is about. Distributing the exe means distributing one file.
Distributing the exe and a shortcut means distributing two files, or
using a zip utility, or something that's less user-friendly than just
having an exe with an icon I choose.
